Beyond Proof-of-Concept Prison: Who Owns What We Ship?

In a proof of concept, AI is a feature. In production, it becomes infrastructure. The impressive demo is the easy part. Shipping it means confronting everything the prototype was allowed to ignore: maintenance, integration, failure, accountability, cost, and the people whose work will be reorganized around the system.
Organizations often treat Proof-of-Concept Prison as a technical problem. But many prototypes remain prototypes because nobody has made the decisions a real product requires. Ownership stays vague, budgets remain temporary, and delivery teams inherit risks they do not have the authority to resolve. The organization wants innovation, but hesitates when innovation demands lasting responsibility.
Yet assigning a product owner does not settle the deeper question of ownership. Who owns the models, infrastructure, data and knowledge the product depends on? Who gains control when work is moved into systems operated by a handful of vendors? Who captures the productivity gains, and who carries the social and environmental costs? A system can be technically robust, operationally mature and commercially successful while still making its users more dependent and concentrating power elsewhere.
This talk connects the practical challenge of escaping Proof-of-Concept Prison with the politics of putting AI into production. Because shipping is never merely the moment a prototype becomes a product. It is the moment technical choices become organizational dependencies, working conditions and power relations. The question is not only whether we can ship it, but what, and whose, system we strengthen when we do.
